How to Know When It’s Time to Switch 3PLs

Choosing a 3PL is a major decision for any e-commerce founder. But knowing when it’s time to move on? That’s where many get stuck. Maybe things aren’t going horribly wrong, but they aren’t going right either. Orders are going out late. Communication is spotty. You spend more time managing your fulfillment partner than you do marketing your product.
If you’re wondering whether it’s time to make a change, here are the signs to look for.
1. Your service level agreements (SLAs) are being missed
Your 3PL should be able to consistently meet the shipping timelines and accuracy levels they promised. If you’re seeing delays, incorrect orders, or missed delivery windows more often than not, it’s a sign the system isn’t working.
2. You lack visibility into your inventory and orders
In today’s world, founders need real-time data. If your current partner can’t give you clear reporting, or you’re still waiting on weekly spreadsheets to understand what’s going on in the warehouse, you’re at a disadvantage.
3. Customer complaints are on the rise
Fulfillment issues don’t stay behind the scenes. They show up in negative reviews, refund requests, and customer service overload. If operations are slipping, your customers can tell.
4. You’re doing more work, not less
The point of outsourcing fulfillment is to free up time and reduce stress. If you’re constantly following up on issues, relaying info between teams, or correcting mistakes, your 3PL is adding to your workload, not reducing it.
5. You’re preparing for growth, and they can’t scale with you
Maybe you’re launching in retail. Maybe your order volume is climbing. Whatever the next chapter looks like, your fulfillment partner should be able to grow with you. If they’re already struggling at your current volume, it’s time to look elsewhere.
