Black Friday can make a business look incredibly successful on paper.
Orders are coming in. Revenue is climbing. Your phone is buzzing with Shopify notifications.
But once the rush is over, there’s a harder question to answer:
Did the promotion actually make your business money?
That question matters even more this year.
Many e-commerce founders are heading into the holiday season after a challenging year of higher costs, cautious customers, unpredictable marketing performance, and tighter cash flow. Repeating last year’s strategy simply because it generated sales could be an expensive mistake.
Revenue doesn’t tell the whole story
Maybe your Black Friday campaign generated your biggest sales weekend of the year.
But what else happened?
Did you offer a 30% discount?
Did your advertising costs increase?
Did you cover shipping?
Did a lower-margin product drive most of the orders?
Did those new customers ever purchase again?
A promotion can generate impressive revenue while still putting pressure on profitability.
That doesn’t necessarily mean the campaign was bad.
It means you need more context before you repeat it.
Look backward before you move forward
Before deciding what your Black Friday promotion should look like this year, take a closer look at last year.
Ask:
Which products drove the most revenue?
Which promotions generated the strongest response?
How much did you spend to generate those sales?
Which customers came back after the holidays?
Which products or promotions created the healthiest margins?
Where did you run out of inventory too early?
Where did you have too much left over?
You don’t need to become your own CFO overnight.
You just need enough clarity to stop making major Q4 decisions based on revenue alone.
